Help BMW SCANNER PA SOFT 1.3.6

hi
Im having a problem to get this working
BMW SCANNER PA SOFT 1.3.6
says no communication,when I disconect interface says hardware not ready Im using desktop computer with serial port runing XP profesional 3gb procesor 1.5 gb ram any solution to get this working?

Are you running the software and then connecting it to the car or are you connecting it to the car first?

I was connected to the car first.
never tried opposite way.
